Should You Hire an SEO Agency or Build In-House in India?

SEO agency vs in-house in India: salary reality, tools, Maps plus content plus technical, hybrid models, Chennai hiring, SLAs, and when Brevia should stay external.

Founders treat “SEO resource” as a job title they can post on Naukri and forget. Six months later the executive is submitting directories, the site is slower, and sales still asks where the leads are. Agency versus in-house is not a moral choice. It is a staffing design for a craft that is really three crafts.

Technical SEO, content, and local/off-page rarely live at full strength in one junior hire. Agencies exist because that bundle is awkward on a payroll. They fail when they hide assets and sell theatre — which is why the previous article exists.

India’s salary math fools people. ₹15,000/mo feels like “we could hire someone.” That is not a competent SEO salary in Chennai if you want GSC fluency, CWV, and writing. It is closer to our retainer floor for a scoped site — monthly SEO.

In-house wins at culture, product knowledge, and publishing speed once the machine exists. Agencies win at pattern recognition across clients, stack breadth, and covering holidays. Hybrids win most often: we have seen it on OMR SaaS and on T. Nagar clinics.

Read how much SEO costs for rupee ranges and mistakes agencies still make for vendor filters. This page is the org-chart decision.

If you already have a writer who can learn CMS discipline, we would rather train them than pretend a retainer replaces all typing. Tell us that on consultation.

What “in-house SEO” must actually include

Access to CMS, GSC, GBP, analytics, engineering time, and a manager who can say no to random blogs. A lone hire without those is a reporter of ranks, not an operator.

The three crafts: technical (CWV, indexation), content (AEO-aware writing), local/off-page (Maps). Count heads honestly.

SEO without engineering is a ticket queue

If developers ignore tickets for three months, an in-house SEO will look idle. Fix the queue or keep technical work in an agency that can implement on WordPress or Next.js.

True cost of the hire versus the retainer

Salary, PF, tools (even GSC is free; the rest is not), training, management, and the vacancy when they leave with tribal knowledge. Retainers look more expensive per month until you add those.

A ₹15,000/mo agency on a ₹28,000 site can be the rational year-one stack. A ₹60,000/mo hire plus a ₹20,000/mo agency is rational when content is always-on and the CMS is busy.

Tools are not the differentiator you think

Do not hire someone because they “bring Ahrefs.” GSC + SERP reading + writing get you further than a cracked login. We will not require you to buy an enterprise suite on day one.

What agencies actually sell when they are honest

A process: research, IA, implementation, reporting, and a senior review. Access to specialists (technical, local, content) without three salaries. Pattern recognition from other Indian SERPs.

What they should not sell: guarantees, hostage dashboards, PBNs. Filter with the mistakes list. Our floor remains public so you can compare scope, not slogans.

Senior time is the scarce SKU

If your ₹8,000/mo vendor never puts a senior on the call, you have an intern farm. Pay for review or hire a senior in-house. Do not split the difference into nothing.

Hybrid models that work in Indian SMEs

Agency owns technical + strategy + GSC hygiene; in-house writer publishes in a trained CMS. Or: in-house marketer owns GBP photos and reviews; agency owns site SEO. Write the RACI. Do not double-edit the same H1.

Programmatic factories need engineering in-house or a build partner — not a content intern with a spinner. See pSEO vs handwritten.

The weekly 30-minute stand-up

Hybrids die in Slack silence. One call, one URL list, one owner of publish. That is cheaper than a sixth report.

When in-house loses

No manager, no engineering, random founder briefs (“write about metaverse”), and a hire measured on 50-keyword colour charts. They will copy agencies’ worst habits because those are easy to show.

YMYL without a reviewer on payroll is another fail. You still need the practitioner’s time — E-E-A-T.

The “SEO plus receptionist” role

If the job description is front desk + Instagram + SEO, SEO will lose. Hire for the phone or for the graph, not both at ₹18,000.

When agencies lose

Captive reporting, no CMS skill, slow turnaround, and no industry curiosity. A clinic agency that has never sat in a waiting room will write the wrong FAQs. Fire for outcomes and ownership, not for missing a buzzword.

Agencies also lose when the site is the bottleneck. We will pause SEO and sell a website if the template cannot rank or convert. That is not upsell theatre if we show the GSC coverage report.

Twelve vendors for twelve channels

SEO, ads, SMM, and the web team who do not talk. You need one conversion story. If we run SEO, we still need the ads landing list even if we do not run ads.

Chennai talent market, without folklore

You can hire. You will compete with product companies on OMR for people who can read HTML and write. Agencies absorb training cost across clients; you absorb it on one payroll.

Remote India-wide hires work if you already have process. If you cannot brief, a local agency you can visit in Thousand Lights may waste less time than a silent Slack handle.

Trial projects beat puzzle interviews

Pay for a one-week GSC teardown. See if they notice noindex, doorway cities, and the money query. Puzzles about PageRank history do not.

SLAs, GSC ownership, and the 12-month framework

Whether hire or agency: you own accounts; they own a documented URL map; monthly truth from GSC; a kill/publish list. 90 days to hygiene, 6–12 months to compound on competitive terms. Anyone promising the end state in two weeks is lying.

Local pack jobs can move faster than national content jobs. Set the clock to the SERP type — local vs national.

Notice periods and knowledge transfer

Contract a handover week: logins, content inventory, redirect map. In-house employees need the same runbook or they take it with them to the next clinic.

Building a content engine either way

The engine is: seeds from Indian keyword research, briefs from sales, draft, practitioner review, publish, internal links, measure. Agency or employee, skip a step and you get sludge.

Volume targets without a review step are how you harm E-E-A-T. Better four signed pages than forty orphans.

CMS training is part of hiring

If you choose WordPress, train the editor. If Next.js, do not pretend a marketer will ship MDX without a pipeline. Stack choice constrains the org chart.

How Brevia works as an external team — and when we decline

We take SEO retainers from ₹15,000/mo when the site is workable or a rebuild is in flight (₹50,000 + ₹15,000/mo dynamic + SEO). We want GSC in your account, a monthly call, and a human on your side who can approve copy.

We decline when you want guarantees, PBN, or a silent vendor who “just sends reports.” We will recommend an in-house writer plus a smaller technical retainer when that is cheaper over 18 months. Contact with the org chart you have, not the one on the pitch deck.

Ads and SMM in the same conversation

If paid must ring the phone this quarter, budget ads ₹20,000/mo + spend alongside SEO. Do not ask one junior hire to be the whole growth org. That is the decision, restated in rupees.

A serious in-house hire (salary + tools + manager time) usually exceeds a ₹15,000–₹40,000/mo specialist retainer. Cheap executives plus a cheap agency is the expensive combination. See SEO cost.

It moves, but a person who can do technical + content + local is not an entry-level stipend. If the budget is “freshers only,” you are buying execution without strategy — still need a senior voice, often an agency.

They can coordinate. They cannot be excellent at SEO, ads at ₹20,000/mo + spend, and SMM simultaneously without dropping a plate. Hybrid is saner.

When content is the product, publishing cadence is daily, and engineering already sits in-house (typical SaaS). Even then, a specialist agency can spike technical or programmatic builds.

You own GSC, GBP, Analytics, CMS, and the rank/content docs. Monthly exports. That is the lesson of agency mistakes.

Usually no. Split-brain URL maps cause cannibalisation. Use one SEO owner. Audit annually with a third party if you must.

We can write; your practitioner still briefs YMYL and delivery facts. Best hybrid: we own technical + IA + some pages; your hire owns volume in the CMS after training.
