A formula finance will accept
Monthly ROI ≈ (labour hours saved × loaded hourly cost) + attributable revenue lift − (amortised build + tool fees + maintenance hours × loaded cost). Payback months ≈ total first-year cost ÷ monthly net benefit.
Loaded cost includes salary, PF, and management overhead — not take-home alone. Revenue lift needs a control story: same campaign, faster first touch, higher connect or booking rate.
If you cannot name the labour and the revenue lines separately, you are not measuring ROI — you are storytelling. Keep the model in one Sheet owned by ops and finance together.
What belongs in the numerator
Hours removed from copy-paste, reduced overtime in campaign weeks, fewer courier RTO packs from COD verify, and incremental closed deals from sub-5-minute WhatsApp response when that was previously hours.
What belongs in the denominator
OTP build (use Brevia floors as planning inputs), Zapier/Make/n8n run costs, WhatsApp template fees, VPS, and two hours a week of owner maintenance. Hide nothing or the CFO will find it later.
Baseline before you buy — or you are guessing
Time ten real leads or tickets with a stopwatch or CRM timestamps. Note median and worst-case latency. Count weekly error incidents: duplicate deals, missed follow-ups, wrong phone formats.
Screenshot the messy process. Vendors who refuse to discuss baseline are selling hope. Common build mistakes that erase ROI are listed in Common n8n mistakes Indian businesses make.
If historical data is missing, run two weeks of manual logging before go-live. Delayed start beats fake before numbers.
- Median time-to-first-response
- Leads touched within 15 minutes %
- Hours/week on the manual glue path
- Error or rework incidents per week
Sample size that is good enough
Fifty leads or two campaign weeks beats three cherry-picked anecdotes from the founder’s phone. Document the sample window next to the ROI Sheet.
Attributing revenue without lying to yourself
Use before/after on the same channel mix, or A/B by sales pod if volume allows. Avoid claiming every Diwali spike as automation genius when ads spend also rose.
For WhatsApp, attribute recovered carts or confirmed COD orders with UTM or order tags from the workflow. Soft attribution (“feels faster”) is not ROI.
HubSpot and Zoho reporting help if properties are clean — see HubSpot CRM automation and Zoho CRM automation.
Conservative vs aggressive attribution
Conservative: only tagged recovered revenue. Aggressive: apply a historical conversion uplift to all faster-touched leads. Present both to the board and agree which one funds the next workflow.
Labour savings that survive finance review
Convert minutes to hours carefully. Ten minutes saved on eighty leads/day is material; ten minutes on three leads/day may not clear tool fees.
Name who absorbs freed capacity — more outbound, better onboarding, fewer contractors. Unassigned savings evaporate.
Loaded rates for Chennai and pan-India teams differ; use your actual payroll, not LinkedIn salary screenshots.
Overtime and festival weeks
Campaign spikes create overtime that automation flattens. Capture last year’s festive overtime as a seasonal benefit line, not a permanent monthly assumption.
Founder time vs staff time
Founder hours spent babysitting Sheets are expensive even if unpaid on paper. Price them honestly or you will under-invest in glue that frees leadership focus.
Tool and platform cost as first-class citizens
Zapier task spikes on retries can erase labour savings. Make ops pricing needs scenario hygiene. n8n trades subscription for VPS and upkeep — Self-host n8n in India.
Compare platforms with ROI in mind, not only features: n8n vs Zapier vs Make in-depth comparison and beginners’ Make view Is Make.com worth it in India.
WhatsApp conversation fees belong next to CRM seats. Orphaning them in “marketing” hides true automation TCO.
- Monthly task/ops forecast from real volume
- Buffer for retries and festival 2–3× peaks
- Owner hours for prompt or field-map edits
- BSP or API fees for WhatsApp
When Playwright enters the ROI model
Browser automation for portals without APIs starts at ₹25,000 OTP with Brevia and needs higher maintenance buffers. Include breakage risk when the portal UI changes — Playwright Automation.
Error cost and risk — the forgotten line
A wrong price WhatsApp or duplicate invoice can wipe months of “hours saved.” Assign a rough expected cost: probability × impact. That is adult ROI.
Unofficial WhatsApp tools add ban risk — price that scenario using WhatsApp Business API vs unofficial. Deterministic workflows with kill switches reduce expected loss.
Agentic experiments need evaluation labour in the denominator. If you skip golden sets, your ROI model is incomplete.
Incidents worth a rupee estimate
Wrong-number blasts, double charges, GDPR/DPDP complaints, and festival outages during paid traffic. Even rough bands beat pretending risk is zero.
Ninety-day review cadence that keeps teams honest
Day 0: baseline locked. Day 30: stability and failure rate. Day 60: labour and latency. Day 90: revenue attribution and go/no-go on the next workflow.
Kill or redesign if guardrails trip. Expanding broken automation is negative ROI compounding. Partner expectations: How to hire an AI automation company in India.
Publish a one-page review to leadership so tribal knowledge does not vanish when the ops intern leaves.
What “good enough to scale” looks like
Primary metrics beat baseline for four consecutive weeks, guardrails inside limits, and an owner who can edit the scenario without calling the vendor for every filter change.
When to stop measuring and ship the next flow
Diminishing returns on more dashboards. Once payback is clear, invest in the next painful workflow instead of polishing charts. Hub: AI Automation.
Worked planning example (illustrative)
Suppose a Chennai services firm spends 12 hours/week on lead copy-paste at ₹600 loaded/hour (≈ ₹28,800/month labour). Automation cuts it to 2 hours. Labour benefit ≈ ₹24,000/month. Faster WhatsApp adds two extra closes/month at ₹8,000 margin → ₹16,000. Benefits ≈ ₹40,000/month.
Costs: ₹18,000 n8n OTP amortised over 12 months (₹1,500) + ₹4,000 tools + ₹3,000 maintenance labour ≈ ₹8,500. Net ≈ ₹31,500/month; payback on OTP inside the first month of steady state. Your numbers will differ — this is a template, not a promise.
Replace margins and hours with your data on a consultation. We will not invent ROI slides without your baseline.
Sensitivity checks worth running
Halve the revenue lift and double tool fees. If the case still holds, you have a robust project. If it collapses, shrink scope to labour-only savings first.
How Brevia scopes so ROI stays measurable
One workflow, named metrics, package floors stated up front, and a review date. Zapier, n8n, Make, WhatsApp, and Chatbot pages reflect India delivery reality from Chennai.
We would rather refuse a fuzzy “automate everything” brief than ship something you cannot measure. Cost ranges live in How much does AI automation cost in India.
Start with Book a Consultation or Contact Us — bring last month’s lead volume and a stopwatch sample if you have one.
Artifacts we expect from your side
Access to CRM reports, WhatsApp quality stats if any, and an owner who can approve metric definitions in one meeting. Without that, ROI theatre returns.
Artifacts we deliver
Runbook, field map, kill switch, and a simple metrics tab. Not a 40-page PDF nobody opens after invoice clearance.
